It’s the last thing you want on a cold winter night: no heat. But what do you do when your furnace stops working?

Maybe you try to troubleshoot it yourself. But that can be tricky if you aren’t familiar with HVAC equipment.

Maybe you call your HVAC partner. With their training and expertise, surely they can fix it, right?

Unfortunately, the service technician has bad news: your furnace needs a major repair to get up and running again.

That’s where we come in. As professionals with nearly two decades in HVAC service , we've worked with thousands of customers who are trying to make this decision.

In this article, We break down the decision the way we do for our customers. We’ll discuss the some factors that may help you decide if you need a repair or replacement of your current system.

It’s rarely easy to decide whether you should repair or replace your furnace. And while a service technician can make suggestions, the decision is ultimately up to you.

I view HVAC equipment as my patient -- it’s my job to figure out what the equipment needs and how to get it back on its feet again. But I also recognize that it doesn’t always make sense to repair your furnace.

From a service technician’s perspective, whether you should repair or replace your furnace depends on a few factors:

1. The cost of the repair vs. the cost of a replacement

2. The age of your system

3. Your budget and comfort goals

Understanding Common Furnace Repairs

The cost of a furnace repair can change based on a few factors, including:

  • Minor repairs
  • Major repairs

When properly installed and maintained, a modern furnace can last 15-20 years or longer. But within your furnace’s lifespan, you may have to replace or repair some of its parts.

We can divide these parts into two categories: minor furnace repairs and major furnace repairs. We’ll talk about the costs of these repairs as well as the lifespan of each part and the time it takes to repair the issues below.

In some cases, a repair involves replacing a part. Sometimes, repairing a specific part isn’t cost-effective. While the final decision is up to you, your HVAC service technician should be able to provide recommendations based on your situation.

Minor furnace repairs are less intensive. These repairs typically take less time to repair and may be less expensive than some major repairs.

You typically won’t replace your furnace due to a minor repair.

Minor furnace repairs include:

  • Ignitor replacements
  • Pressure switch replacements
  • Sequencer replacements
  • Transformer replacements

Major furnace repairs can require a lot of time, manual labor and skill. These repairs address issues that severely limit or completely inhibit your system’s performance.

In some cases, it may be more cost-effective to replace your furnace rather than complete a major repair.

Major furnace repairs include:

  • Gas valve replacements
  • Circuit board replacements
  • Inducer motor replacements
  • Blower motor replacements
  • Heat exchanger repairs and replacements

Now, let’s break these repairs down. To do this, we’ll discuss the role of each part, its life expectancy.

Common Minor Furnace Repairs

  • Ignitor:  The ignitor provides the spark that starts your furnace's heating cycle. Modern ignitors are designed to be durable and can often last for many years, though their lifespan varies depending on the type of system and frequency of use.

    When an ignitor fails, your furnace may stop producing heat altogether. Because ignitors are wear-and-tear components, replacing one is a common furnace repair that can often restore normal operation.

  • Pressure Switch:  The pressure switch is an important safety device that confirms proper airflow before your furnace begins heating. It helps ensure combustion gases are vented safely from your home.

    Pressure switches are generally reliable but can fail due to age, debris, or venting issues. If the switch detects an unsafe condition or malfunctions, the furnace may shut down to prevent operation until the issue is resolved.

     

    Sequencer (Electric Furnaces): Electric furnaces use sequencers to control when individual heating elements turn on and off. This staged operation helps distribute electrical demand while providing consistent heating.

    A faulty sequencer may prevent some heating elements from operating correctly, resulting in reduced heating performance or uneven temperatures throughout the home.

  • Transformer:  The transformer supplies low-voltage power to the furnace's control system, allowing components such as the thermostat, control board, and safety switches to communicate properly.

    Transformers typically last the life of the furnace but can fail because of electrical surges or other electrical issues. When a transformer fails, the furnace may not respond to thermostat commands or operate correctly.


Common Major Furnace Repairs

  1. Gas Valve:  The gas valve controls the flow of natural gas or propane to your furnace's burners, allowing the system to safely produce heat when needed. Gas valves generally have a long service life and often last as long as the furnace itself.

    The type of gas valve depends on your furnace's operating style. Single-stage, two-stage, and modulating furnaces each use different gas valves to regulate heating output and maintain comfort.

    Although failures are uncommon, a faulty gas valve can prevent your furnace from heating properly. A qualified HVAC technician can diagnose the issue and determine whether repair or replacement is appropriate.

  • Circuit Board: The circuit board acts as the control center of your furnace, coordinating communication between the thermostat, safety devices, blower motor, and other components throughout the heating cycle.

    Circuit boards are sensitive to moisture, electrical surges, and environmental conditions. When a circuit board fails, your furnace may operate erratically, fail to start, or stop responding altogether. 

  • Inducer Motor:  The inducer motor helps move combustion gases safely through the furnace and out of your home while drawing fresh air into the heating process. It plays an important role in both system performance and safe operation.

    If the inducer motor begins to fail, your furnace may have difficulty starting or may shut down as a safety precaution. Unusual noises or repeated startup failures can be signs that the motor should be inspected.

  • Furnace Blower Motor Replacement: The blower motor circulates heated air through your ductwork and into every room of your home. Without proper airflow, even a furnace producing heat cannot keep your home comfortable.

    Some furnaces use standard blower motors, while others use variable-speed motors that provide more consistent temperatures, quieter operation, and improved energy efficiency. If the blower motor fails, airflow throughout the home may be reduced or stop completely.

  • Heat Exchanger:  The heat exchanger transfers heat from the furnace's combustion process to the air circulating through your home while keeping combustion gases safely separated from your indoor air.

    Over time, excessive strain, overheating, or restricted airflow can shorten a heat exchanger's lifespan. Regular filter changes and routine maintenance help reduce unnecessary stress on this critical component.

    Because the heat exchanger is located deep within the furnace, diagnosing and repairing problems requires significant disassembly and specialized expertise. If a crack or other serious damage is found, your HVAC professional can help determine whether repairing the furnace or replacing the system is the better long-term solution.

Overheating is hard on your heat exchanger. A heat exchanger heats up and cools down hundreds of thousands of times within its average lifespan. But when it overheats, a heat exchanger can become more brittle. This can result in cracking.

Frequent Repairs

If your furnace requires repairs year after year, the cost and inconvenience can quickly add up. Multiple repairs over a short period may indicate that major components are reaching the end of their service life.

Rising Energy Bills

As furnaces age, they often become less efficient. If your heating costs continue to increase without a significant change in energy prices or usage, your system may be working harder than it should to keep your home comfortable.

Uneven Heating

Cold rooms, hot spots, or inconsistent temperatures throughout your home may indicate that your furnace is no longer distributing heat effectively. While ductwork or airflow issues can also contribute to uneven heating, an aging furnace may be part of the problem.

Unusual Noises

Grinding, banging, rattling, squealing, or other unfamiliar sounds can signal worn or failing components. While some noises are caused by minor issues, persistent or increasingly loud sounds should be inspected by an HVAC professional.

Difficulty Maintaining Temperature

If your furnace runs longer than usual, cycles frequently, or struggles to maintain your thermostat setting, it may no longer be operating efficiently or have the capacity to meet your home's heating needs.

Cracked Heat Exchanger

A cracked heat exchanger is one of the most serious furnace issues. Depending on the extent of the damage, the age of the furnace, and the manufacturer's recommendations, replacing the furnace may be the safest and most practical long-term solution.

Furnace Nearing the End of Its Expected Lifespan

Most modern furnaces have an expected lifespan of approximately 15 to 20 years when properly installed and maintained. As your furnace approaches this age, repairs may become more frequent, efficiency may decline, and replacement often becomes a more practical long-term investment.

No single issue automatically means your furnace should be replaced. The best decision depends on your furnace's age, overall condition, repair history, efficiency, and your long-term comfort goals. Fire and Ice has been wonderful to work with! Our new Furnace and AC are working like a dream. We had a number of places come out for estimates and Fire and Ice was the only one who actually went around and measured our windows and home and determined we should get a smaller furnace than what was installed before, saving us money both up front and on efficiency down the road. We were also impressed at the quality of the installation itself, as our old setup was clearly done without much care or thought. Fire and Ice took the time to move pipes and such that were just hanging from my ceiling before, move the humidifier to the proper side of the furnace, move over the ductwork that was not put in a good location, raise our electrical box outside away from the ground, and all kinds of little things to make sure our system runs right for a long time. The entire process of having a new furnace and air conditioner installed was awesome. Scheduling the estimate was quick and easy and I didn't have to wait on availability.
